Supply Chain Optimization


Situation

The client, a world leader in automotive equipment was looking at ways to successfully address its local supply chain challenges to be able to improve its service level while urgently recovering from a declining financial situation after having been subject to heavy fines due to delays. The newly acquired plant had drastically increased its production by 120 %, with no impact on the quality but with a very poor performance of the supply chain, causing delays in serving customers.

 

Solution

X-PM proposed a team to ensure that all aspects of the production, factory loading, warehouse and planning activities are executed with precision and integrity on time. At the same time the team covered for the two supply chain leaders who had just left the company.

 

Results

The supply chain was rebuilt from A to Z in 6 months with a team of 7 interim managers, including a strong leader and the client was able to rebuild its credibility with the 2 foreign auto makers it was working with avoiding losing this business.

 


Joint Venture Partner Management


Situation

The client, a European automotive equipment maker, was requesting external help to better manage its relationship with its Chinese Joint Venture (JV) partner, precisely to:

  • continue to operate the JV without a CEO
  • make sure that the main JV client does not suffer from the difficult partners relations
  • prepare updated files to be used legally in case relations further deteriorate

 

Solution

X-PM brought in a local ex GM on a part time basis (2 days/week) with experience in negotiations.

 

Results

The X-PM interim manager built a good relationship with the president of the JV partner resulting in fostering understanding between the parties, which avoided court proceedings.
